Approach

Strategy to systems, engineered.

From the boardroom question to the system your people use every day: strategy, operating model, change and engineering, delivered as one agile method with a clear decision at every stage.

What we doHow we workWays to start

What we do

Every capability an AI programme needs.

Most AI programmes stall between the strategy and the software. We work across that gap: the same team frames the value, shapes the organisation around it, and builds and runs what delivers it.

01Strategy

Executive and corporate strategy

An AI strategy set with the board: where AI creates value in your business, what to build, buy or partner on, and the investment case behind each move.

  • AI strategy
  • Value at stake
  • Portfolio and roadmap
  • Due diligence
02Transformation

Operating model and change

Your technology operating model aligned to AI: the teams, roles, decision rights and governance it needs, and the change management that makes it stick. Governance is designed against the EU AI Act, ISO/IEC 42001 and the NIST AI Risk Management Framework.

  • Operating model
  • Change and adoption
  • Capability building
  • AI governance
03Data

Data foundations

The data AI depends on, made ready for it: sources found and assessed, quality and lineage fixed where the data is made, and the platforms and access controls that let models use it safely.

  • Data readiness
  • Data engineering
  • Quality and lineage
  • Data platforms
04AI engineering

Agents, assistants and intelligent automation

Production AI that does real work: agentic workflows, assistants grounded in your own knowledge, and document, vision and voice intelligence, each measured before it ships.

  • Agentic workflows
  • Retrieval and search
  • Evaluation and LLMOps
  • Guardrails
  • Model routing
05Integration

Systems integration

AI connected to the systems that run the business, through clean, secure interfaces, so it reads the right data and its actions land where the work is done.

  • APIs and events
  • MCP and agent connectors
  • Data pipelines
  • Identity and security
06Platforms

Package implementation

Enterprise platforms selected, configured and rolled out with their AI capabilities switched on deliberately, measured against your own processes rather than the vendor demo.

  • Selection
  • Configuration
  • Migration
  • Rollout
07Modernisation

Legacy modernisation

Systems you depend on, understood, re-platformed and extended. AI-assisted code analysis maps what the old system really does, each part is retired, re-platformed or rebuilt on its merits, and new capability takes over one slice at a time.

  • Code intelligence
  • Re-platforming
  • Incremental migration
  • Cloud
08Engineering

Bespoke development

Web, desktop and mobile products built to a native standard, with AI designed in from the first sketch, from design system to cloud and edge back end.

  • Web
  • Desktop
  • iOS and Android
  • Cloud and edge
09Proof

Proofs of concept and pilots

Fixed-scope proofs that end in a measured decision, and pilots in live operations with real users, each with its success measure and its stop condition agreed up front.

  • Proof of concept
  • Pilot
  • MVP
  • Scale-up plan
10Run

Managed AI operations

Systems kept accurate, safe and affordable after launch: monitoring, evaluation, cost control and model updates, or a clean handover to your own team.

  • Monitoring
  • Model updates
  • Cost control
  • Handover
11Skills

AI training and upskilling

Your own people confident with AI, from the board to the engineers: practical training in using AI well in every role, and hands-on full-stack programmes that take technical teams from models and retrieval to agents, evaluation and production, built on your own tools and data.

  • Leadership briefings
  • AI for every role
  • Full-stack AI engineering
  • Academies and coaching
12Talent

Technology hiring, executive search and interim leaders

The people to carry the work on: whole technology teams hired and stood up, executive search for CTOs, CIOs and heads of data and AI, and interim leaders from our network to hold a role while the permanent hire is found. Every candidate is assessed by people who do the work.

  • Team hiring
  • Executive search
  • Interim leadership
  • Technical assessment

How we work

Six stages. Each one ends in a decision.

One method for every engagement, whether it is a proof of concept, a new product or intelligence added to systems you already run. It pairs a strategist’s discipline about value with an engineer’s discipline about delivery.

  1. 01Framethe value
  2. 02Groundthe terrain
  3. 03Provethe number
  4. 04Engineerthe system
  5. 05Landthe adoption
  6. 06Runthe improvement

01Frame

Start from the value, not the model.

We find where AI changes the numbers that matter to you, and agree how we will know it has.

How we do it
  • Look at whole workflows, not isolated use cases, and find where time, money or quality is lost today.
  • Size the value at stake, then rank each opportunity by value against feasibility.
  • Write down the success measure, and the result that would stop the work, before anything is built.
The gate

A ranked set of opportunities, a measured baseline, and one chosen to prove.

02Ground

Know the terrain as it is.

We survey your data, systems, people and constraints as they really are, not as the diagrams say.

How we do it
  • Find where the data lives, who owns it, how good it is and what it may be used for.
  • Map every system the AI must read from or write to, legacy ones included.
  • Set the guardrails early: privacy, security, regulation, and the decisions that stay with people.
The gate

A map of data and systems, a risk register, the first architecture and a prioritised backlog.

03Prove

A number before a commitment.

We build the thinnest slice that does the real job, and measure it on cases it has never seen.

How we do it
  • Test the riskiest assumption first, on a test set built from real cases and kept apart from all tuning, so the score is honest.
  • Compare approaches side by side on accuracy, speed and cost per task, including the simpler ones: sometimes a rule or a plain prediction beats an agent.
  • Run it where the work happens, with the people who do it, in short timeboxed sprints.
The gate

Accuracy, speed and cost against the baseline, and a decision: go, change course or stop.

04Engineer

Production grade from the first line.

We turn the proof into a system that is secure, observable and safe to change, increment by increment.

How we do it
  • Design the experience and the interfaces first, then build to the drawing.
  • Run the evaluations on every change, like tests, so quality cannot quietly slip.
  • Connect to existing systems through clean interfaces, with security, monitoring and cost limits built in.
The gate

A release that passes its evaluations, its security review and its load tests.

05Land

Adoption is the outcome.

A system nobody uses has no value, so we put it into the work alongside the people who do it.

How we do it
  • Redesign the workflow around the new capability, rather than bolting it onto the old one.
  • Set each agent’s limits explicitly: what it may do alone, and what waits for a person’s approval.
  • Release in waves, and measure each wave before starting the next.
The gate

The system in daily use, with adoption and value tracked against the baseline.

06Run

Measured in production, improved on evidence.

Real use is the final test, so we watch it closely and improve on what it shows.

How we do it
  • Keep the evaluations running in production, and monitor quality, drift, cost and incidents against agreed thresholds.
  • Feed real corrections back into the test set, so every improvement is measured.
  • Hand over to your team with the documentation and skills to own it, or we run it for you.
The gate

A system with an owner, a live dashboard and a measured backlog of improvements.

Agile by design

Fixed time. Fixed cost. Full quality.

Scope is prioritised with you, so the deadline holds. The six stages follow DSDM’s project lifecycle, made for AI, and Scrum runs the work inside every timebox.

Focus on the business need
Every backlog item traces to the value case set in Frame. Work that does not move it waits.
Timeboxed, never late
Timeboxes of a fixed length, two to four weeks, each ending in a working increment you can see and use.
MoSCoW prioritisation
Must, should, could and won’t, agreed with you. Musts stay under 60% of the effort, so the deadline holds by moving what can wait, never by cutting quality.
Collaborate, continuously
Your product owner and subject experts sit in the team, and every sprint ends in a review with the people who will use the result.
Demonstrate control
Burn-down, evaluation scores and cost per task are visible to you at all times, not reported once a month.

Ways to start

Four ways in. One method.

Every engagement uses the same six stages. What changes is where the weight falls, and how much of the road you need us for.

Proof of concept

Is it worth doing?

Frame, ground and prove, answered with numbers in weeks. Nothing is thrown away: the test set and the measures carry straight into the build.

Pilot

Does it work in the real world?

A proven capability put into live operations with a defined group of users and measured against the baseline. It ends in a decision to scale or stop, never in a pilot that runs on.

Greenfield

A new product, AI-native from day one.

All six stages, with design and engineering leading. The AI is part of the product’s structure, not something added at the end.

Legacy modernisation

Intelligence in the systems you already run.

Ground goes deepest. The new capability runs beside the old system on real traffic, is proven there, then takes over one slice at a time.

What we hold to

Principles we do not trade.

Methods change as the technology does. These do not.

  1. Value before technology. We begin with the outcome, and the number that will show it.
  2. Evidence at every gate. Each stage ends with a measured result and a decision, never a slide that says it went well.
  3. Scores from unseen data.A result measured on the data it was tuned on is a rehearsal, not a result.
  4. The stop condition comes first. Before a build begins, we agree what result would end it.
  5. The right model for each task.Models are chosen on measured accuracy, speed and cost, and changed when a better one arrives.
  6. People decide. The AI assists and shows its working. Consequential actions wait for a person who can see why, and say no.
  7. Causes, not patches. When something fails, we fix the mechanism that produced it, not the symptom.
  8. Built to hand over.Documented, tested and owned by your team, or run by us, as you prefer.
